How do I evaluate an electronics manufacturer?

Assess four layers together rather than in isolation. Legal: the registered entity, its scope of business and its export history. Physical: independent confirmation that the lines, equipment and engineering staff for your product category genuinely exist. Technical: quality procedures, test capability, in-house design competence and certification issued for your exact model in the manufacturer's own name. Commercial: capacity against your volumes, warranty and failure-rate evidence, IP and tooling ownership, and financial stability. A manufacturer that passes on documents but fails on independent verification is the most common failure mode.

Should I manufacture in China or Vietnam?

It depends on the product, not on headline labour cost. Greater China retains the deepest electronics component ecosystem, the widest supplier choice for GNSS, cellular IoT and BLE hardware, and the fastest engineering iteration. Vietnam and Malaysia offer tariff and geopolitical diversification, growing electronics assembly capability, and increasingly credible EMS partners, but a thinner local component base — meaning many sub-assemblies are still imported from China. For complex connected hardware, the practical answer is often a phased approach: develop and prove in Greater China, then qualify a second-source assembly partner in Southeast Asia once the design is stable.

What is China +1?

China +1 is a manufacturing strategy in which an organisation keeps its established Chinese production while qualifying at least one additional country — commonly Vietnam, Malaysia, Thailand or India — as a parallel or backup manufacturing base. The aim is resilience rather than exit: reducing exposure to tariffs, export restrictions, single-country disruption and concentration risk, while preserving the component ecosystem and engineering depth that Greater China provides.

How do I reduce manufacturing risk?

Reduce dependency and increase visibility. Qualify a credible second source before you need one; separate design ownership from the manufacturer where possible; secure firmware source or a maintained escrow arrangement; confirm where cloud data is hosted and who controls it; verify certification for your target markets in your own product's name; hold component lifecycle and last-time-buy data; and review the arrangement on a recurring schedule rather than only when something fails.

How do I validate a supplier?

Validation is evidence-led. Confirm the legal entity and ownership; verify in person that the claimed capability exists; test the technical claims against your own specification rather than the datasheet; check certification numbers against the exact model and issuing body; take references from customers in your own market; and assess commercial fit — capacity, terms, IP position and long-term partnership potential. Anything that cannot be independently confirmed should be treated as unverified until it is.

How do I evaluate IoT hardware?

Define the connectivity stack first — GNSS, LTE-M, NB-IoT, 2G fallback, BLE, LoRa — because that determines which manufacturers are relevant at all. Then evaluate the device against real deployment conditions: verified battery life at your reporting interval, antenna and radio performance, enclosure and IP rating, and environmental tolerance. Weigh the software as heavily as the hardware: firmware maturity and update mechanism, API quality, data ownership, hosting location and roadmap. Most IoT failures are firmware, platform and support failures, not hardware ones.

What questions should I ask a manufacturer?

Who owns the entity and is the product built in-house? What monthly capacity exists for your product category? Which exact model do the certification reports cover, and in whose name? Who owns the firmware, tooling and design IP? What update and security patching process exists for deployed devices? Where is platform data hosted? What are the documented field failure rates? What is the component lifecycle and last-time-buy position? Which customers in your market already ship this product?

How do I build resilient electronics supply chains?

Map dependency before optimising cost. Identify single points of failure at component, sub-assembly, firmware and platform level; qualify alternative manufacturing locations across Asia rather than a single cluster; design for component substitution where feasible; document certification and test evidence so a transfer is possible; and treat resilience as a governed, recurring review with named owners and defined triggers, not a one-off project.
